The 7 engineering onboarding metrics

Seven metrics capture the full arc of new hire ramp-up, from the moment a laptop arrives to the point where the engineer is contributing independently to the team's delivery cadence. Together, they form a Day 1 to Day 90 picture of onboarding health.

1. Time to first commit

Definition: The number of calendar days from the engineer's official start date to their first code commit in any repository.

Target: Day 1 or Day 2.

Time to first commit is the earliest leading indicator of onboarding quality. An engineer who makes their first commit on Day 1 or 2 has a working local development environment, access to the right repositories, and enough orientation to find something to change. An engineer who cannot commit until Day 5 or later has hit a blocker — missing repository access, a local dev setup that does not work, unclear instructions about where to start.

The first commit does not need to be meaningful code. A README typo fix, a comment update, or a test addition all count. The goal is to verify that the local environment, access controls, and commit workflow are all operational before the new hire gets stuck on something invisible for days.

If your team's median time to first commit is 3+ days, the root cause is almost always one of three things: repository access provisioning that requires manual IT steps, local dev environment setup instructions that are outdated or incomplete, or no designated "starter task" that tells the new hire what to touch first.

2. Time to first PR

Definition: Days from start date to the first pull request opened by the new hire.

Target: Week 1 (Day 3–5).

The first PR is a more meaningful milestone than the first commit. It requires the new hire to understand the PR process, pick a real task (even if small), write code that is review-worthy, and navigate the review assignment workflow. It also gives the team's senior engineers their first look at the new hire's code quality and communication style in a review context.

Teams that achieve Week 1 first PRs have typically invested in a curated list of "good first issues" — small, well-scoped bugs or improvements that do not require deep system knowledge, have clear acceptance criteria, and are genuinely useful to the team. This is not make-work. A good first issue should be something that someone on the team would have gotten around to eventually. The new hire just gets there first.

3. Time to first deploy

Definition: Days from start date to the first time the new hire's code ships to production.

Target: Week 2–3 (Day 8–15).

Time to first deploy measures something deeper than access or familiarity — it measures the new hire's integration into the team's actual delivery workflow. To deploy to production, the new hire needs a merged PR, familiarity with the deployment process, appropriate permissions, and confidence that their change is safe to ship.

Teams with a strong deployment frequency culture — daily or multiple times per day deployments — tend to have faster time-to-first-deploy for new hires, because the infrastructure makes deploying low-risk and the culture makes it the default. Teams with infrequent, high-risk deployments often have new hires waiting weeks for a deploy window. This metric reveals as much about your deployment culture as it does about onboarding.

4. Time to first review

Definition: Days from start date to the first meaningful code review the new hire provides to a peer's PR.

Target: Week 2–3.

New hires are typically reviewed far more than they review others, for obvious reasons. But the transition from "being reviewed" to "contributing reviews" is an important signal of growing confidence and context. An engineer who is reviewing peers' PRs by Week 2 or 3 understands enough of the codebase to have an opinion, feels comfortable sharing that opinion in the team's review culture, and is beginning to function as a team member rather than a trainee.

Tracking time to first review also helps identify engineers who are hesitant to contribute reviews — often because they feel they lack sufficient context or authority. A good onboarding process should explicitly assign new hires to review PRs in their first two weeks, even if their feedback is limited to questions rather than approvals.

5. PR size trend

Definition: The median lines-changed per PR for the new hire over their first 90 days, tracked as a time series.

Healthy pattern: Small initial PRs, growing over time.

New hire PR size is a confidence and context proxy. Engineers who are uncertain about the codebase tend to write small, conservative PRs — they change less because they know less. As they gain context, their PRs grow to reflect their increasing ability to scope and deliver larger changes. A healthy onboarding curve shows small PRs in Week 1 that gradually grow through Month 2 and Month 3 as confidence increases.

An abnormal pattern is a flat or declining PR size curve after the first month — this suggests the engineer is still hesitant or uncertain after a period when they should be gaining confidence. It is worth investigating: are they getting clear task assignments? Is review feedback discouraging larger contributions? Is the codebase particularly difficult to navigate? The PR size trend is a leading indicator worth checking before the 90-day review.

6. Review iteration count

Definition: The average number of review rounds per PR for the new hire, tracked over 90 days.

Healthy pattern: Higher in first 30 days, declining toward team average by Day 90.

New hires naturally require more review iterations than experienced team members — they are unfamiliar with code style, architectural patterns, and the team's implicit standards. A first PR requiring three rounds of review is not a failure; it is the normal cost of onboarding someone into a codebase they do not know.

What matters is the trend. By Day 60–90, a well-onboarded engineer should be approaching the team's average iteration count. If their iteration count remains high after 90 days, it signals one of two things: the engineer needs more mentorship on code quality standards, or the team's review standards are inconsistently communicated and need to be codified (in a CONTRIBUTING.md, for example).

7. Deployment frequency contribution

Definition: The new hire's share of the team's total deployments at Day 90, normalized to team size.

Target: Approaching full team-member contribution weight (approximately 1/n of team deployments where n is team size).

By Day 90, a fully onboarded engineer should be contributing to the team's deployment cadence proportionally. If a 6-person team ships 30 deployments per month and the new hire contributes to 2 or fewer, they are not yet integrated into the delivery workflow. This metric forces the question: is the new hire actually shipping, or are they still in a learning-and-observing mode that should have transitioned by now?

This metric also validates the other six. An engineer with fast time-to-first-commit, first-PR, and first-deploy should be contributing meaningfully by Day 90. If they are not, something broke between early ramp-up and sustained delivery.

Onboarding experience signals (leading indicators)

The seven metrics above are outcome measures — they tell you what happened. The signals below are leading indicators that tell you where the onboarding process is about to break down before it does.

Time from laptop received to local dev environment running

Target: Under 4 hours with well-maintained documentation.

The local dev environment setup is the first real test of your onboarding documentation. If a new hire can follow your README and have a running local environment in under 4 hours without asking for help, your docs are good. If it takes a day or more — or requires multiple interventions from a senior engineer — your docs are outdated, incomplete, or assume context the new hire does not have.

Automating local environment setup (via a single script that installs dependencies, configures environment variables, seeds a local database, and runs tests) is the highest-leverage onboarding investment most engineering teams can make. The time investment to build a reliable setup script pays back on the first hire. Every subsequent hire benefits at zero marginal cost.

Number of getting-started questions in Slack

Track the volume and content of questions new hires ask in their first two weeks. High volume is not inherently bad — it means the new hire is engaged and trying to unblock themselves. But the content of questions reveals documentation gaps.

Cluster the questions by topic: environment setup, repository structure, coding standards, deployment process, team processes, product context. Each cluster with more than two or three repeated questions is a documentation gap. The fix is to answer the question once and then write the answer into the relevant README or onboarding doc, so the next hire self-serves instead of asking.

Setup steps requiring manual help

Every time a senior engineer is pulled in to unblock a new hire during setup, record what the blocker was. Each intervention is a documentation gap or a broken automation. Day 1: environment and first commit

  • Laptop configured, access provisioned to all required repositories and systems
  • Local development environment running end-to-end (app boots, tests pass)
  • First commit pushed — a small, real change: a README update, a comment fix, a test addition
  • Introduction to team, product, and codebase architecture (1–2 hour session)

Week 1: first real PR

  • First substantive PR opened — a bug fix, small improvement, or test addition
  • PR reviewed and merged with feedback cycles completed
  • Shadow a production deploy to understand the release process
  • One-on-one with tech lead to align on first real task for Week 2

Week 2–3: first production contribution

  • First PR merged to main and deployed to production

The onboarding audit: identifying gaps with data

Step 1: benchmark against your own team
